Injectors: symptoms, causes and sensible replacement
An injector has to open, deliver a precisely metered quantity of fuel as a fine mist, and shut again cleanly, tens of times a second, inside a chamber that is hot enough to ignite diesel. The spray pattern is what makes the fuel burn completely. When the nozzle holes wear, coke up or erode, that pattern collapses into a dribble or a jet, and combustion goes with it.
The symptoms are recognisable. A misfire or rough idle that smooths out under load. Black smoke and rising fuel consumption as fuel burns late and incompletely. White smoke and hard starting when atomisation is poor. A diesel knock that sounds harsher than usual. A leaking injector can also wash the bore, dilute the oil, and in the worst case burn a piston crown, which turns a modest repair into a very large one.
The causes are the same as for the pump: water, dirt and heat. Poor fuel quality and neglected filters do most of the damage, and a failing injector often takes its neighbours with it, because they have all done the same hours in the same fuel.
Our recommendations for injector work:
- Replace injectors as a full set. Fitting one new injector alongside five worn ones gives uneven cylinder balance and rough running, and the old ones will usually follow shortly
- Always fit new copper washers, sealing rings and any specified fasteners. A reused washer is a classic cause of blow-by and a leaking injector
- Torque to the specified figure with a calibrated wrench. Over-tightening distorts the nozzle and ruins a new injector on the first start
- Renew the fuel filters and drain the water separator at the same time, so the new injectors get clean fuel from the first minute
- On common rail engines, code the new injectors to the ECU where the engine requires it, and carry out a leak-off test to confirm all cylinders are within tolerance
- If the high-pressure pump has failed, check the injectors and lines for debris before running the engine again
